Home Shield Insulation / Lead generation

Lead quality, before
the creative brief.

A framework for separating confirmed fit, unfinished assessment and verified customers before using lead feedback to shape the next creative brief.

My role: developed the onboarding questions, qualification rules, measurement definitions and fictional tracker, then translated the findings into recommendations for future creative evaluation.

Created: an account measurement brief, qualification & measurement plan, and fictional lead tracker. Status: framework completed; creative applications proposed, not executed.

14 opportunities. Three different decisions.

Qualification separates known fit from missing evidence. Sales progress is recorded independently.

8 Qualified · solid3 Disqualified · hatched3 Pending · gold

What this means: three inquiries still need assessment; they are not confirmed bad-fit leads.

Executive read

Complete the evidence before judging creative or changing spend.

Resolve the unknowns.
Three inquiries still need assessment, and one recorded win needs new-customer verification.

Preserve the distinction.
A lost quote can remain Qualified. Missing contact or authority evidence stays Pending.

Make the next review useful.
Link outcomes to inspected ads, agree the economics, then define a focused test.

Decision from the fictional snapshot: improve measurement readiness. No affordability, creative-winner or scaling verdict is supported.

Independent research and a fictional measurement demonstration. No client implementation, creative production, campaign launch or measured improvement took place. Home Shield Insulation did not commission, endorse or approve the project.

The challenge

01 / BUSINESS DECISION

Lead volume alone leaves two important questions unanswered: are the inquiries suitable, and are suitable prospects receiving the follow-up needed to progress?

Business goal

Suitable projects

The proposed attic-insulation scenario focuses on inquiries that can progress to completed estimates and acquired customers.

Scenario challenge

Unclear feedback

Manual spreadsheet logging, delayed updates, and inconsistent labels make fit, contact, and sales outcomes hard to separate.

Creative strategy question

Who should respond?

Define eligible properties, accepted work, authority, and the next step before turning feedback into messaging hypotheses.

The operating problems and Charlotte focus are scenario assumptions. Live implementation would require confirmation of service ZIP codes, pricing, capacity and campaign scope. Sources: account measurement brief, measurement plan and case-study summary (S1, S2, S4).

The evidence

02 / SIMULATED COHORT

Cohort outcome measures

Different measures, one cohort

All opportunities were acquired Sep 14–20; outcomes are the Oct 3 snapshot. Customer counts use a different unit.

Bars start at zero; full width = 14. Booked, due, and completed are distinct measures. These counts are not a claim that every record followed an identical path.

What this means Eight inquiries meet the fit rules, but only two distinct new customers are verified. Lead volume alone cannot establish acquisition success.

The denominator changes the story

Bars start at $0; full width = $350. CPL = cost per lead; CPQL = cost per qualified lead; CAC = customer acquisition cost.

*$350 is a provisional snapshot, not mature-cohort CAC. Only two distinct new customers are verified; one win is unverified and other opportunities remain open. At the Oct 3 cutoff, acquisition was 13–19 calendar days earlier. The normal sales lag is unknown. Later outcomes could change this denominator. Advertising spend is the only cost included.

$700 ÷ 14 = $50 CPL · $700 ÷ 8 = $87.50 CPQL
$700 ÷ 5 = $140 per completed estimate · $700 ÷ 2 = $350*

Affordability requires approved cost targets and business economics; profitability cannot be assessed from these figures. Source: fictional tracker (S3).

What this means A $50 inquiry and an $87.50 qualified inquiry answer different business questions. Neither can be called affordable without approved economics.

Accessible cost table & calculation definitions
Fictional cost calculations · S3, Summary
MetricFormulaUSD resultCounting definition
Unique-opportunity CPL$700 ÷ 14$50.00One opportunity per project; poor-fit inquiries remain included.
CPQL$700 ÷ 8$87.50All four qualification criteria confirmed by the cutoff.
Cost per completed estimate$700 ÷ 5$140.00A completed estimate is not a completed insulation job.
Verified-only advertising CAC*$700 ÷ 2$350.00Distinct verified new customers by Oct 3. Provisional: one win is unverified and the cohort still has open outcomes.

The asterisk marks an incomplete customer denominator at a fixed cutoff. A mature-cohort review needs an agreed observation window based on the actual sales cycle, reconciled outcomes, and a disclosed treatment of remaining open records. Advertising-only CAC excludes other sales and marketing costs.

Counting rules & measurement limits
  • One opportunity per property/project. Repeated contacts remain submission events, not extra opportunities. The all-source log has 19 events: 16 first inquiries, 2 duplicates, and 1 test. DEMO labels identify fictional records.
  • 14 eligible Meta opportunities. DEMO-15 is an older Meta acquisition; DEMO-16 is organic. Both are excluded from these cost metrics. Genuine poor-fit inquiries remain included.
  • 16 platform-reported leads are a separate measure. Platform CPL is $700 ÷ 16 = $43.75. Platform events and source-linked opportunities have different definitions; the file does not establish that their difference is solely duplicates.
  • Qualification coverage: 8 ÷ 14 = 57.1% confirmed qualification yield. (8 + 3) ÷ 14 = 78.6% assessment coverage. The assessed-only rate is 8 ÷ 11 = 72.7%, which must be read with that coverage.
  • Estimate completion under the latest schedule: 5 ÷ 6 due = 83.3%. DEMO-08 moved to Oct 8, beyond the snapshot; DEMO-10 is a no-show. The workbook uses the latest scheduled date, so rescheduling can change the due denominator.
  • Customer verification: DEMO-11 is Won with unknown new-customer status; it is neither assumed new nor classified returning. The demo assumes this spend is for new-customer acquisition; real allocation requires verification.
  • Activity is not acquisition. Five all-source wins by win date include an older Meta lead and an organic lead. They are not the denominator for this cohort’s CAC.
  • Not job completion or revenue. A completed estimate is an assessment. A won opportunity is a recorded sale under the scenario; neither proves a finished installation or collected payment.

Separate qualification from sales progress

Qualification requires all four conditions below. Any confirmed failure means Disqualified; incomplete evidence means Pending. Client approval of these rules is required before live use. Source: measurement plan, section 2 (S2).

Qualification framework excerpt · Plan §2 · Proposed rules
CriterionEvidence requiredUnknown or failed evidence
Property fitService property within the approved territory.A traveler’s current location is not the property location. Unknown address stays pending.
Service fitAccepted insulation need, including uncertainty the business can assess.Confirmed unsupported work fails; uncertainty about a solution does not automatically fail.
AuthorityHomeowner or verified authorized representative.Unconfirmed owner permission stays pending; no authorized route fails.
Intent / contactTwo-way confirmation of a genuine inquiry and usable contact details. No response stays pending. An automated acknowledgment is not contact.

What this means A qualified inquiry can remain in nurture or be lost after a quote. Those sales outcomes do not reverse an established fit decision.

What this means DEMO-05 and DEMO-13 lack intent confirmation; DEMO-12 lacks authority confirmation. Keeping these unknowns visible prevents premature creative judgments.

The recommendation

03 / EVIDENCE TO ACTION

Close the decision-critical gaps in this order. Each step has a specific condition for the next review.

Proposed priorities · No live changes made; implementation owners and dates are unassigned
Priority & evidenceInterpretation & next actionReview condition
1. Complete assessment
3 of 14 Pending; 11 of 14 assessed.
The quality picture is incomplete. Assign follow-up for DEMO-05 and DEMO-13; verify authority for DEMO-12. Keep missing evidence visible. Each record has a dated fit decision or an explicit pending reason, owner and next action. Report assessment coverage with qualification rate.
2. Reconcile downstream outcomes
7 ever booked, 6 due, 5 completed; 3 wins, 2 verified new customers.
Separate DEMO-08’s future appointment from DEMO-10’s no-show. Verify DEMO-11’s new-customer status; preserve reschedule history and customer deduplication.Appointments and customer evidence reconcile to the same cohort and cutoff. Revisit CAC after an agreed sales-cycle window, retaining unresolved outcomes.
3. Agree the economic decision
No approved comparable target or collected-revenue data.
Costs describe the scenario; they cannot establish affordability. Confirm margins, cost coverage, capacity and the target’s owner, scope and effective date.A business-approved target matches the metric and cost basis. Until then, make no profitability or budget recommendation.
4. Build a source-linked creative review
DEMO-06 is outside territory; DEMO-07 requests roof repair.
These are confirmed fit issues with unknown causes. Inspect final ads, delivery geography, forms and follow-up; link the relevant inquiry to an ad/version where possible.Assets and outcomes are traceable, unmatched records remain disclosed, and comparable delivery conditions are documented before a test is judged.

Keep the rules stable DEMO-04 remains Qualified + Lost and DEMO-03 remains Qualified + Nurture. Record loss reasons and timing without rewriting suitability to improve a rate.

These are proposed actions. No account, form, follow-up process or integration was changed; no test budget, owner, launch date or success threshold is approved.

From lead feedback to a testable brief

04 / PROPOSED APPLICATION

Use a confirmed issue to choose one message question. Inspect the existing execution before deciding that creative needs to change.

Hypotheses only. No actual ads were inspected, and no hooks, angles or assets were produced or tested. The fictional records cannot establish creative causation or a winning message. These proposals build on the case’s qualification rules and creative requirements (S1 §7; S2 §2; displayed S3 records).

Feedback → hypothesis → review · Proposed tests, not observed creative findings
Evidence & unresolved causeFocused message hypothesisWhat to inspect and measure
Service mismatch
DEMO-07 requests unsupported roof repair. The ad, form and delivery that led to it are unknown.
Explicit attic-insulation wording and relevant service visuals may help people recognize whether the offer fits their project.Confirm approved services; inspect current media and form wording. Compare a service-specific opening with the existing opening, keeping the remaining execution comparable. Review confirmed service mismatches and qualified outcomes.
Property location
DEMO-06’s property is out of area; DEMO-09’s traveler is in-area. Contact location alone is unreliable.
Clear, approved service-area wording may reduce confusion about which properties are eligible.Verify eligible ZIP codes, delivery geography and the captured service address first. Review territory failures by service property, plus qualified volume and CPQL.
Readiness and authority
DEMO-03 is suitable but planned later; DEMO-12 awaits owner authorization.
Explaining the estimate process and who can authorize work may help prospects understand the next step.Confirm offer terms, authorization rules and actual sales questions before writing a brief. Review authority resolution, qualified progression and nurture timing; do not treat later readiness as poor fit.

How I would close the loop Record a fit reason and timestamp → connect the inquiry to its source and ad version → inspect the ad, form and sales context → write one hypothesis → compare outcomes → retain, revise or leave the hypothesis unresolved.

A practical test contract · What must be agreed before launch

Decision and comparison

  • Start with one question: does a clearer service opening change the mix of suitable inquiries? This is a proposed first candidate, not a finding that the current opening is weak.
  • Keep the comparison interpretable: document audience, placements, objective, offer, form, dates and sales handling. Change one message element where feasible; record unavoidable differences.
  • Plan delivery: agree allocation and evaluation rules before launch. Shared ad-set delivery does not guarantee equal spend or a controlled comparison.

Measures and decision conditions

  • Primary read: qualified lead volume and cost per qualified lead (CPQL), using matched spend and source-linked opportunities.
  • Read together: assessment/contact coverage, pending share and coded fit reasons. Add completed estimates and verified-new-customer CAC only with an appropriate outcome window.
  • Before a verdict: approve budget, sample sufficiency, duration and decision thresholds using business economics and the observed sales lag. If linkage, assessment or delivery is incomplete, keep the result inconclusive.

Review verified customer outcomes alongside qualification: an apparent CPQL improvement could still produce fewer customers. Attention and click metrics can diagnose an execution; they cannot establish a business winner on their own. No numeric benchmark or expected uplift is assumed.

What this means Each metric needs an agreed definition, a responsible data source, and a recording method. A formula cannot repair missing sales evidence.

Methodology & source register

Evidence boundary. Public research supplied the business context. A mock client interview supplied the operational scenario. Synthetic records supplied the numerical demonstration. No private account export, CRM access, live tracking audit, or business outcome verification was available.

  • S1 — Home_Shield_Insulation_Account_Pack_v1.txt. Dated Oct 3, 2026. §§1–3 support public/proposed scope and unknown settings; §§6–9 document economics and creative limits.
  • S2 — Home_Shield_Lead_Qualification_Measurement_Plan_v1.txt. Dated Oct 3, 2026. §§1–8 define counts, qualification, status evidence, sources, and formulas; §§9–11 cover proposed actions and approvals.
  • S3 — Home_Shield_Fictional_Lead_Tracker.xlsx. Dated Oct 3, 2026. Summary A11:C35 supports counts and ratios; Leads rows 7–22 contain the 16 fictional opportunities; Submissions retains 19 events. This page shows the 14 selected-cohort records and explains the two exclusions.
  • S4 — Marianne_Jaen_Home_Shield_Case_Study(1).pdf. Portfolio summary revised Oct 13, 2026. Pages 1–4 summarize the scope, Oct 3 fictional snapshot, priorities and proposed creative test. The revised PDF is a companion to this case, not an independent source of new results.

Source reconciliation. The account measurement brief records company performance as unknown. The later fictional tracker is a demonstration, not evidence of actual company results. The plan requires confirmed intent/contact; “Closed” in the tracker needs mapping to the agreed sales stages before live use. The Oct 13 revision recalculates the figures displayed in this case and reconciles them with the portfolio PDF. The original S1–S3 files were not re-opened for this revision; their references are retained from the existing case. Original workbook formulas, deduplication logic and source timestamps were not independently re-audited.

Public references recorded Oct 3, 2026: the brief records the Home Shield locations page and an indexed Upwork home-improvement brief, observed Oct 3, 2026. The listing’s advertised lead goals have unknown scope and effective dates and are not approved targets for this scenario. The job-brief reference was available only as an indexed excerpt. Public statements do not verify actual delivery or results.

Reporting method. The Sep 14–20 acquisition window and Oct 3 outcome cutoff remain unchanged in this revision. This is a single fictional snapshot with no comparable prior-period baseline. Use a source-linked acquisition cohort and a fixed outcome cutoff. The source plan proposes a first-known-source model, not Meta attribution or proof of incremental impact. Recompute ratios from totals; retain pending, exclusions, and unknown new-customer status. Changing a cutoff alone cannot reconstruct historical states from latest-status fields.

Contribution. I developed the qualification and measurement framework, checked the fictional calculations and translated the evidence into proposed creative applications. Research, analysis and report production used AI assistance; live client implementation was outside the project scope.

Outcome & next step

06 / OUTCOME & IMPLEMENTATION
Established in this project

A clearer basis for a brief

The completed framework separates audience eligibility, missing evidence and sales outcomes. It provides a consistent basis for reviewing lead quality and deciding which creative questions deserve testing.

Completed output: a measurement framework, qualification plan and fictional tracker. No campaign results or measured improvement are attributed to this work.

Implementation requirements

Verify, then brief and test

  1. Confirm territory, service scope, qualification rules, offer terms, and economic targets.
  2. Assign logging and follow-up owners; verify sources, status dates, and customer evidence.
  3. Inspect actual ads and match reliable lead feedback to them before writing a focused creative brief.
  4. Agree a test and measurement plan before production, launch, or budget decisions.

Live decisions require verified creative performance, account settings, economic targets, revenue, margins and tracking quality. The demonstration supports no profitability verdict, improvement claim or scaling recommendation.
